The enterprise dominance isn’t a surprise. It’s the predictable outcome of a specific set of pressures that all converged at once. Understanding those pressures — and why they’re temporary — is the actual work here.
Why Enterprise Won (And Why That’s About to Create a Gap)
The story of 2025 and early 2026 is a story about token scarcity meeting enterprise willingness to pay.
OpenAI made the calculus visible when they shuttered the Sora app and canceled a billion-dollar Disney deal to redirect compute toward enterprise and coding use cases. That’s not a strategic pivot buried in a memo — that’s a public signal that when forced to choose, they chose the customer paying $200/month in API consumption over the consumer paying $20/month for a subscription. Anthropic’s ARR reportedly went from $9 billion to over $44 billion in a matter of months in 2026, and that growth didn’t come from signing up millions of new consumer seats. Compute capacity is being built at a pace that’s hard to overstate — Meta alone is forecasting $125–145 billion in infrastructure spend in 2026. What the Current Consumer Numbers Actually Tell You
Before you conclude that consumer AI is a wasteland, look at the engagement data.
ChatGPT is at roughly 900 million weekly active users in 2026, up from about 100 million at the start of 2024. That’s a 9x increase in two years. More telling: the ratio of weekly to monthly active users — a proxy for habitual use — now exceeds X, Spotify, and TikTok. Time per user has roughly tripled since early 2023.
These are not curiosity metrics. These are the engagement numbers of a utility.
The problem isn’t that consumers don’t want AI. The problem is that the current revenue model doesn’t capture the value. Bank of America found that only 3% of their customers pay for AI. JP Morgan CEO Jamie Dimon put it plainly: enterprise use cases have found their niche, but “it’s not clear to me how consumer is going to play out.” He’s not wrong about the uncertainty — he’s just describing the current state, not the end state.
The consumer engagement is real. The monetization model is still being figured out.
The Three Bets That Could Unlock Consumer AI
There are three plausible paths to consumer AI becoming economically viable at scale, and they’re not mutually exclusive.
Advertising. Olivia Moore at a16z has laid out the math clearly: Google makes around $460 per US user per year, mostly on ads. If ChatGPT — which has deeper and more frequent engagement than Google Search for many users — reached that same ARPU via ads, that’s $152 billion in annual revenue. Compare that to a 5% subscription conversion at $200/month, which gets you to $40 billion. The ad path is nearly 4x larger. OpenAI has been quietly building out their ad platform infrastructure. This isn’t speculation; it’s arithmetic.
Agentic commerce. This one is harder. Andy Jassy from Amazon noted that agentic commerce is currently “a small fraction of search engine referrals” and that third-party agents lack personalization data and shopping history. He’s identifying a real structural problem: a shopping agent that doesn’t know your preferences, your past purchases, or your budget constraints is worse than just using the merchant’s own interface. The agents that will win here are the ones with persistent memory and real personalization — not generic horizontal agents. That’s a solvable problem, but it requires time and data accumulation.

What Meta Is Actually Doing (And Why It Matters)
Meta is the clearest signal that consumer AI isn’t dead — it’s just early.
They’re building a consumer agent codenamed Hatch, described as an OpenClaw-inspired agent focused on shopping and personal productivity. The training environments include simulations of DoorDash, Etsy, Reddit, Yelp, and Outlook — real-world consumer task surfaces. Target for internal testing is June.
The detail that keeps getting buried: Hatch is currently powered by Claude models, not Meta’s own Llama. Meta is paying Anthropic to train the agent that will eventually compete with Anthropic’s own consumer products. That’s how seriously they’re taking the quality bar — they’d rather pay a competitor than ship something mediocre.
Separately, Meta is building a shopping agent for Instagram with a Q4 2026 target launch. Zuckerberg on the earnings call: “I’m not against having an API or coding tools, but it’s not our primary focus.” He’s explicitly not chasing the enterprise coding wave. With $125–145 billion in infrastructure spend, he’s betting that consumer is where the next wave of value gets created.
If you’re building consumer AI products, Meta’s behavior is more useful signal than any analyst report.
How to Actually Position Before the Renaissance
This is the practical part. Chesky’s 12–24 month window gives you a specific planning horizon. Here’s how to use it.
Step 1: Pick a surface where habitual use already exists.
The consumer AI products that will win aren’t the ones that create new behaviors — they’re the ones that embed into existing ones. ChatGPT’s engagement numbers are high because it replaced Google Search for a specific class of queries. The next wave of consumer AI wins will look similar: replacing or augmenting something people already do daily.
Look at your phone’s home screen. Chesky’s observation was that almost none of those apps have changed since AI arrived. That’s the opportunity. Every app that hasn’t integrated AI meaningfully is a surface waiting to be disrupted or rebuilt. Now you have a list of targets.
Step 2: Build for memory and personalization from day one.
The reason agentic commerce is underperforming — as Jassy noted — is that third-party agents lack personalization data. The agents that will win are the ones that accumulate context over time. This isn’t a feature you add later; it’s an architectural decision you make at the start.
If you’re building a consumer agent, your data model for user preferences, history, and context is as important as your model selection. Understanding how personal AI memory databases work is worth your time before you write a line of product code — the difference between a generic agent and a useful one is almost entirely in the persistence layer.

GPT 5.5 Instant now scores 81.2 on the AIM 2025 math benchmark, up from 65.4 for GPT 5.3 Instant. MMLU Pro jumped from 69.2 to 76. Ethan Mollick’s read: the free model is now at a similar level to frontier models from late 2025. OpenAI removed the model selector for free and Go users when GPT 5.3 Instant launched in March — they’re deliberately making the free experience better, not just the paid one.
If you’re designing a consumer product, your baseline assumption about what the free-tier user experiences should be significantly higher than it was 12 months ago. Products that were designed around the limitations of GPT-3.5 or early GPT-4 need to be rethought.
Step 4: Prototype fast, but spec your architecture carefully.
The consumer AI space is moving fast enough that you need to be able to iterate quickly. But the products that will survive the renaissance aren’t prototypes — they’re real applications with real data models, real auth, and real deployment infrastructure. The Failure Modes to Avoid
Building a feature, not a product. The consumer AI graveyard is full of “AI-powered [existing thing]” products that added a chatbot to something that didn’t need one. The products that will matter are the ones where AI is the core mechanic, not a wrapper.
Ignoring the engagement quality problem. GPT Images 2 generated far less consumer hype than GPT Images 1 despite being technically superior. The only viral moment was a meme about replicating a 5-year-old’s MS Paint drawing. The lesson: technical improvement doesn’t automatically produce consumer engagement. You need a reason for people to share the experience. Nano Banana drove 22 million additional app downloads in a month; GPT Images added 12 million incremental downloads. Both of those were driven by novelty and shareability, not benchmark scores.
Underestimating the cognitive cost of agents. Jassy’s point about shopping agents applies broadly: offloading a task to an agent requires the user to specify their preferences, constraints, and edge cases upfront. If that specification cost is higher than just doing the task yourself, the agent loses. Consumer agents need to reduce cognitive load, not transfer it. Understanding what autonomous agents like OpenClaw actually do — and where they succeed versus where they frustrate users — is useful grounding before you design your own agent’s interaction model.
